The Hidden Cost of 'Probably Compatible' in Lighting Projects

It Wasn't the Fixture Prices That Broke Our Budget

In March 2024, we approved a $12,400 lighting retrofit for a production floor. Six weeks later, the final invoice was $15,700. The facility manager pointed at the LED fixtures and said, "Prices keep going up." He was wrong.

I'd been tracking lighting spend across our facilities for six years at that point. Fixture prices were stable. In January 2025, I spot-checked public list prices for comparable 100W-class high bay fixtures across three major manufacturers. The fixtures were within $18 of each other. The overrun came from somewhere else entirely: the chaos around the fixtures.

That's the part nobody quotes upfront.

The Real Problem: We Were Building a System From Spare Parts

We didn't buy a lighting system. We bought components from four different vendors.

We ordered six high bay fixtures from a supplier we'd used for years. We ordered GE undercabinet lighting for the inspection stations because their listing was the only one with the waterproof rating we needed. We picked up a Zigbee plug starter pack for the smart controls online. And we assumed the mounting accessories would come with the fixtures.

Every line item looked reasonable. Each vendor offered "free shipping." But free shipping on four separate orders means four separate deliveries, four separate invoices, and four separate chances for something to go wrong.

Retail markup on mounting brackets? Brutal. When one fixture arrived without the brackets, we had to buy high bay lighting accessories at retail price instead of the bulk rate we'd have gotten if we'd ordered them together. That's a cost you never see in the initial quote.

Compatibility Isn't a Technical Detail. It's the Budget.

The real leak came with the controls. Our vendor had recommended a Zigbee plug setup that "should work" with the rest of the smart network. The word "should" has cost me more money than any price increase in six years.

The plugs paired fine. They dropped off the network every time the controller rebooted. Two days of troubleshooting. The electrician billed $840 for that time. The plugs themselves were $60.

What I mean is: compatibility isn't a technical problem. It's a procurement problem. When components don't play nicely together, you don't get an apology. You get an invoice.

I have mixed feelings about branded smart ecosystems like GE's Cync line. On one hand, the components cost more. On the other, I've watched crews lose full days to generic equipment that "should work." If you ask me, a pair of components that are guaranteed to work together is worth the premium. The cheaper path has a tax, and the tax is billing hours.

The Documentation Gap: A Quiet Budget Killer

Then there are the hours nobody invoices until the end of the project.

Our contractor needed the GE lighting contactor wiring diagram to integrate the emergency shutdown circuit. The diagram was fairly clear — once they found it. That took the better part of an afternoon, digging through OEM sites and a phone call to tech support. Engineering time, not planned for.

I'm not an electrician, so I can't speak to code compliance. But from a procurement perspective, I can tell you this: vendors who publish their documentation in the open are the vendors whose projects stay on schedule. Vendors who hide spec sheets behind lead-gen forms create delays. And delays on an active site are not free, even when they don't show up as a line item.

It's the same with product listings. When I look up GE under cabinet lighting fixtures, I can get the spec sheet, IP rating, and wiring notes in one click. That's not glamorous, but it saves phone calls. And phone calls on a deadline are rarely free.

Example: we ordered a home chandelier for the renovated lobby. The fixture budget was fine. But the dimmer compatibility wasn't checked before installation — the listing didn't say whether it was forward-phase or trailing-edge compatible. Result: a dimmer replacement, a second site visit, and a small change order. A detail that should've been caught in five minutes of reading cost us $380.

Put another way: documentation is part of the product. Whether a manufacturer publishes a 20-page PDF or hides it behind a request form is a measurable difference in your project cost.

Three Numbers That Hurt

Someone once asked me if buying "cheap" components was worth it. These are three numbers from my tracking spreadsheet:

  1. $1,200 — the cost of a rework when an off-brand high bay fixture arrived with the wrong driver and failed after a week. The "warranty" didn't cover it because we hadn't documented the purchase properly. I still kick myself for not getting that vendor's warranty terms in writing. If I'd had a signed copy, the replacement would've been free.
  2. $840 — the electrician's bill for troubleshooting the Zigbee dropouts. If I remember correctly, the fix was a different set of plugs and a network update. The lesson: "probably compatible" is not a spec.
  3. $400 — the rush delivery fee to get a replacement contactor to the site before a client inspection. The alternative was missing a $15,000 event the client had already scheduled. $400 was cheap. I'd pay it again tomorrow.

That last one surprises people. "You paid extra for shipping?" But here's the thing: the fee wasn't for speed. It was for certainty.

We weren't paying for "we'll try." We were paying for "it will be there, and if it isn't, the delivery company owns the problem." In my job, that distinction is the difference between a controlled contingency and a very unpleasant client call.

The Fix Was Boring, and That's Fine

After that 26% overrun, we made one change: we consolidated.

Instead of buying from four vendors per project, we standardized on GE Lighting for anything that has to work together. And yes — we now budget rush delivery into every project where a missed deadline would hurt more than the fee. That's not waste. That's the line item that buys certainty.

Start With the Boring Spreadsheet

If your lighting budget is leaking, don't blame the fixtures. Map every purchase, every shipping fee, every rush delivery, and every "we'll figure it out on site" decision.

My bet is you'll find the same leak I found: the lights were priced right. It was the chaos around them that we were paying for.

And that chaos is optional.
